From Custom-Built to Future-Ready: How Foster Success’s Migration to Agentforce Nonprofit Enabled Faster Scaling

Growth changed the equation for Foster Success.

As the organization expanded beyond Indiana to support young people transitioning out of foster care across multiple states, the systems behind the work were pushed to do more – supporting additional programs, managing larger volumes of data, and handling increasingly difficult demands without slowing the mission.

Foster Success had already built a foundation with Salesforce Nonprofit Success Pack (NPSP), customizing the platform to fit its unique model. But scaling that approach further required additional time, cost, and effort.

Looking ahead, the team recognized that continued growth would need a different approach. One that reduced reliance on customization and made scaling programs, data, and operations easier.

When Agentforce Nonprofit (formerly Nonprofit Cloud) introduced capabilities aligned with both current needs and future plans, Foster Success saw an opportunity to strengthen its technology strategy, building on what worked while evolving to meet future goals.

The Challenge

Foster Success wasn’t starting from scratch. They had already invested heavily in their Salesforce environment. But that success created a new challenge.

Over time, the organization built many of its tools through NPSP customization. Those investments paid off, but they also introduced complexity. Each program or expansion into a new state required additional development time, cost, and training.

As leadership began exploring Agentforce Nonprofit (AFNP), the contrast was significant. Many of the features on Foster Success’s NPSP development roadmap already existed within the AFNP platform. What once required custom development could now be configured out of the box.

Monika Mala, chief operating officer for Foster Success, recalled the moment it clicked: “We’re doing so much of this in our current system… but it looks so much better in Agentforce.”

That realization sparked a deeper evaluation. Continuing down the current path would mean ongoing investment just to maintain and extend the system. Moving to the new platform, while complex, offered a more sustainable way to scale.

The decision came down to long-term impact. Foster Success wanted to do more – and do it faster. Their existing use of NPSP, while functional, wasn’t built for what needed to come next.

The move to Agentforce Nonprofit didn’t just improve operations – it fundamentally changed Foster Success’s ability to scale its work. From cost savings to faster expansion, the organization is now equipped to grow with far less friction.

Faster Program Launch & National Expansion

The most transformative outcome has been speed. With a cleaner, more replicable system in place, Foster Success can now launch programs in new states dramatically faster, removing what was once a major barrier to growth.

The Solution

Foster Success partnered with Galvin Technologies to execute a full migration from NPSP to Agentforce Nonprofit – a year-long effort touching every part of the organization.

Rather than simply moving between systems, the team approached migration as an opportunity to build a stronger, more sustainable foundation for the future.

Data Migration & System Modernization

Migration began with a deep evaluation of Foster Success’s existing data and infrastructure. Years of growth had resulted in a large and complex dataset. Preparing the data for migration proved to be one of the most time-intensive parts of the process.

Instead of carrying everything forward, the team made intentional decisions about what to keep, update, or leave behind. This allowed Foster Success to eliminate outdated elements and rebuild its system with cleaner data, more consistent structures, and greater long-term usability.

Rebuilding with Native Capabilities

With many of Foster Success’s custom-built workflows from NPSP now native within Agentforce Nonprofit, the organization could move away from heavy customization and toward a model leveraging configuration. Fundraising, program management, and marketing functions were reestablished within the new platform with outdated workflows and templates discontinued. A new platform warranted a fresh start.

Change Management & Team Adoption

Recognizing that system changes can be disruptive, Foster Success designed a thoughtful and low-stress rollout for its team.

Leadership introduced the platform early, setting expectations and building confidence that the new system would align closely with existing workflows. From there, new features were introduced gradually, allowing staff to adapt at a manageable pace.

This tiered approach created internal support systems and helped ensure adoption across all levels of the organization without overwhelming users.

Strategic Migration & Cost Management

To navigate the financial realities of a nonprofit organization, Foster Success carefully phased its transition between systems. By strategically timing the migration, the team minimized overlapping license costs while maintaining continuity in day-to-day operations.

This deliberate approach allowed the organization to invest in long-term improvements without unnecessary short-term expense. By playing what Mala calls “licensing Tetris,” the organization ensured resources remained focused on mission-driven work.

The investment in NPSP created a solid foundation that supported years of growth and impact. But as the organization evolved, so did its needs. Agentforce Nonprofit extended that foundation with capabilities designed to support greater scale, speed, and flexibility. Now with a platform aligned to where they’re going – not just where they’ve been – the organization is better positioned to ensure more young people are set up for success after transitioning out of the foster care system.
